Just a WAG, but My first suspicion is your internal battery has become very weak. It's down low and behind the control panel. Similar to a smoke detector when the battery is getting weak. Hope this helps!

The speed is directly related to the amount of water pressure you have. More pressure = more speed. If you are using a 1/2" hose move to a 5/8" hose. I do not think cutting off the arms will have any measurable effect on the speed. I know of no other way to speed it up.

Individual gears are not available, you Will need to replace the entire motor section.

You can purchase the part from Nelson directly. http://www.lrnelson.com/replacement-parts/Current price for the #77376 Plastic Motor Assembly is $21.57 + shipping.(I just replaced the motor assy. on the one I use for my front yard - figured 15 years is enough. Works like new again).
